Hiring a marketing leader

How do I find a great CMO for a pre-IPO cybersecurity company?

Write down what the role must fix in its first year, then hire for that. Look for someone who has sold to security buyers at your stage and can show pipeline results, test finalists with a case built from your real goals, and give the role a title and seat that match your other executives. Full guide: How to Hire a CMO at a Pre-IPO Cybersecurity Company.

When should a cybersecurity startup hire its first marketing leader?

Usually when the founder can no longer be the main source of pipeline and there's enough product proof to market, which for many companies is around Series A. Earlier than that, a fractional CMO or a strong first marketer often fits better. More: Fractional CMO or Full-Time Hire?

Should a security startup hire a CMO or a VP of Marketing?

Choose by scope. A CMO owns all of marketing and sits with the other executives. A VP of Marketing usually has a narrower scope. Give marketing a title comparable to your CRO and CPO, or you'll narrow the candidate pool. Compare: CMO vs VP of Marketing.

How much does a cybersecurity CMO make?

CMO base pay runs $262,000 to $387,000 and VP of Marketing $225,000 to $310,000, US remote with a Series B baseline, before equity and bonus. Source: my Cybersecurity GTM Hiring Index.

What should a new cybersecurity CMO achieve in the first year?

It depends on stage. Seed: tested positioning and a repeatable way to start conversations. Series A: predictable pipeline built with sales. Series B and C: efficient growth, a team built to scale, and board-ready reporting. Write these into the job description as outcomes at 90 days, six months and twelve months.

What should I ask a CMO candidate for a security company?

Ask how they'd build pipeline in your first six months, how they changed a skeptical security buyer's mind, what their first board slide shows, which discipline they're weakest in and who they'd hire to cover it, and what they'd stop doing in the first 90 days. Full list: How to hire a cybersecurity CMO.

What are red flags when hiring a cybersecurity marketing leader?

Talking about activity more than pipeline, a generic B2B playbook with no view on how security is bought, fear-based messaging, experience only at much larger companies when you need a builder, and not being able to name a weakness.

Should marketing report to the CRO?

I don't recommend it. Marketing works best as a peer function with its own seat at the executive table, working with sales on shared pipeline goals. Compare: CMO vs CRO.

What does a marketing leader mis-hire cost?

Far more than the salary: lost pipeline, a rebuilt team and a second search. I break it down in The Real Cost of a Marketing Leader Mis-Hire.

How do I write a job description for a cybersecurity marketing leader?

Start from the Year 1 mission, name the one discipline the leader leads with plus two areas of depth, and be clear about what they'll build versus inherit. The Hiring Scope Builder drafts it for you.

Fractional CMOs

What is a fractional CMO?

A senior marketing leader who works with a company for a defined share of time or a defined scope instead of as a full-time employee. The work can be strategy, team leadership, a specific project, or interim coverage between leaders.

Who is a good fractional CMO for a cybersecurity company?

Look for someone who has led marketing at security companies at your stage, can show pipeline results, understands the security buying committee, and scopes the engagement to your gaps instead of selling a fixed package. I work only with cybersecurity, GRC and security-adjacent companies: Fractional CMO for Cybersecurity Companies.

How much does a fractional CMO cost?

It depends on scope. My fixed-price workshops are $395 to $695, and ongoing engagements run from about $1,700 a month for an advisory retainer to about $16,500 a month for three days a week, before term discounts. You can build a scope and see the price in the Engagement Planner.

Is a fractional CMO the same as a part-time CMO?

No. Fractional describes how the engagement is scoped. It can be two days a week, a single project, strategy planning, or repairing RevOps. Map the gaps first, then set the scope.

Fractional CMO or full-time CMO: which is better?

Both are good options. Fractional fits specific gaps, early stages and search periods. Full-time fits when marketing needs a permanent owner building a team over years. The cost comparison should use base pay over the same time frame, and remember fractional carries no equity, benefits or bonus. Full breakdown: Fractional CMO or Full-Time Hire?

How do I scope a fractional CMO engagement?

List the gaps, decide which need senior judgment versus execution, set outcomes for 90 days, and agree on how you'll know it's working. Guide: How to Scope a Fractional CMO Engagement.

What does a fractional CMO do in the first 90 days?

Month one is understanding the funnel, buyers, messaging, team and tools. Month two is deciding the one constraint to fix and the plan. Month three is shipping the first changes with reporting leadership agrees on.

Marketing to security buyers

How is cybersecurity marketing different from other B2B marketing?

Security buyers are trained to find what breaks, so claims start at a deficit. Trust comes from technical depth, independent proof, hands-on access, honest limits and other practitioners, not from louder messaging.

How do CISOs evaluate security vendors?

CISOs look at risk reduction, how the tool fits the team and stack, independent validation, peer references, vendor risk and cost. Their practitioners run the hands-on evaluation, and procurement and privacy review the terms and data handling.

Should cybersecurity vendors gate their content?

Gate what's worth a conversation, such as original research or a tailored assessment. Keep product basics, technical overviews and documentation open. Evaluators read hidden basics as a warning sign.

Does fear-based marketing work in cybersecurity?

Rarely on its own. Security teams see incidents every week. They respond to clear outcomes, operational relief and evidence they can check.

How should a security startup approach analyst relations?

Brief the analysts who cover your category with a clear market view, a differentiated approach and customer proof, and build peer reviews within each site's rules. Guide: The Analyst Briefing Playbook.

Which cybersecurity conferences are worth attending?

The ones where your buying committee shows up, not the biggest ones. Plan around target accounts and book meetings before the show. Find events in Cyber Event Radar and judge them with the Event ROI Planner.

How do you measure conference ROI?

Compare the pipeline from meetings booked before the event, and separately from booth traffic, against the full loaded cost, including travel and staff time. More: Events Are a Targeting Problem.

Pipeline, budget and measurement

How much should a security startup spend on marketing?

Work backward from the revenue target to the pipeline you need and the programs that produce it, then budget for those programs and the people to run them. The Budget Scoping tool does the math, and the method is in How to Scope a Year-Long Marketing Budget.

How much pipeline coverage do I need?

Enough open pipeline to hit the bookings target at your real win rate, with time for deals to close inside the period. Calculate yours with the Pipeline Coverage Calculator.

How should marketing and sales split attribution?

Agree on definitions first, show more than one attribution view, and measure the touchpoints both teams accept by segment. More: Kill the Marketing vs. Sales Attribution War.

What should a marketing board slide show?

Pipeline against plan, coverage for next quarter, efficiency, what worked, what didn't and the fix, and the asks. Build yours with the Board Slide Planner.

How is my ICP different from my aspirational ICP?

Your actual ICP is who you win, fastest and most profitably. Your aspirational ICP is who you'd like to win. Plans built on the second miss targets. More: Is Your ICP Aspirational or Actual?

AI in go-to-market

Will AI replace marketing and SDR teams?

No. It exposes gaps faster. AI handles research, drafts and scoring well, and people still own strategy, judgment and anything that reaches a customer. More: AI Won't Replace Your GTM Team and Human vs. Agentic AI SDRs.

What is AEO and why does it matter for security vendors?

Answer engine optimization means making your content the source AI assistants quote. It rewards direct answers, original data with a stated method and date, and clear structure. Guide: Building Content for AEO and SEO Visibility.
